What made you want a seat at the decision-making table?<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> Early in my career, I believed if I executed my role exceptionally well as an architect, design excellence would naturally lead to a successful project outcome. Over time, I realized that project success hinges on far more than design quality alone.<\/p>\n\n\n\n<p>As projects moved into construction, I often saw carefully developed design work begin to unravel because of cost pressures, procurement gaps or misalignment around scope. Budget-driven changes and scope reductions were often introduced after months of design work and frequently without designers in the room. It became clear that design was sometimes treated as the first lever to pull when budgets tightened.<\/p>\n\n\n\n<p>That experience made me curious about how project decisions were actually made and how cost, risk and procurement strategies shaped the final outcome. I wanted to be part of those conversations earlier, when teams still had the flexibility to solve problems collaboratively. Now, I serve as director of architecture at Suffolk Design. How do you establish credibility and drive alignment across architects, engineers and contractors?<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> Credibility in this role comes less from having all the answers and more from helping people work toward the same goal. The strongest project environments are those where people feel heard, different perspectives are welcomed and ideas can be challenged without losing trust. Access to reliable information supports that process. Our teams draw on shared project data across design and construction, which gives everyone clearer visibility into cost, schedule and risk. When teams have transparency into the information and process, alignment becomes far easier to achieve.<\/p>\n\n\n\n<p>A key part of my role is bringing the right people together and creating structured frameworks for decision-making and collaboration. Guiding the dialogue from defending positions to defining value. That said, facilitation alone isn\u2019t leadership. <\/p>\n\n\n\n<p>In high-stakes moments, I\u2019ve learned that clarity builds more credibility than consensus-seeking, and there are times when setting direction is what the team needs most. I learned that lesson early on a project where cost pressures created tension between the design team and field leadership. The room was polarized, one side defending design intent, the other focused on constructability and budget. Rather than take sides, I grounded the conversation in shared data and walked the team through the implications of each option in real time. By making the trade-offs explicit and tying them back to the client\u2019s priorities, the dialogue shifted from positional debate to problem solving. That was a moment where I realized credibility is not about being the loudest voice. It&#8217;s about being the steady one.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>A mentor once asked me a question that stayed with me: \u201cDo people listen when you speak, and do they seek your perspective?\u201d That helped me understand that leadership is less about authority and more about credibility. When you can help teams find clarity and move forward together, you begin shaping the direction of the work in a meaningful way.<\/p>\n<cite>\u2014Grace Yu, Director of Architecture, Suffolk Design<\/cite><\/blockquote>\n\n\n\n<p><strong>Where do design ambition, budget realities and constructability most often clash? Tell us more about how you lead through those tensions.<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> Most conflicts stem from misalignment around budget and scope before design even begins. When teams do not clearly understand what a budget can realistically support, they often end up in reactive discussions that feel unproductive. <\/p>\n\n\n\n<p>One principle I consistently reinforce is &#8216;designing to a budget, not budgeting to a design.&#8217; Maintaining that discipline helps teams stay focused on the project\u2019s priorities from the start.<\/p>\n\n\n\n<p>The Bay Area projects I work on at Suffolk are highly technical and involve large multidisciplinary teams. These buildings also serve communities for decades, so every decision made in the process carries real long-term impact. That is why early coordination matters so much. When architects, builders and cost experts are working together while the design is still evolving, teams can better understand market conditions, material availability and construction logistics. My role is often to help translate between design ambition and construction realities, so the outcome remains both inspiring and buildable, while supporting <a href=\"https:\/\/www.commercialsearch.com\/news\/beyond-aesthetics-prioritizing-well-being-in-workplace-design\/\">workplace well-being<\/a>.<\/p>\n\n\n\n<p>On a recent project, we worked hard with the design team to meaningfully reduce square footage and remove premium features to close a major budget gap. Shortly after, smaller premium elements began reappearing in the design. It was a difficult but necessary conversation to make the implicit explicit: Reducing scope does not create room to add new scope elsewhere. In the room, my role was to calmly articulate the constraints, quantify the impacts and bring the team back to shared priorities.<\/p>\n\n\n\n<p><strong>Were you more comfortable in the design studio than on construction sites? What did you have to learn\u2014technically or personally\u2014to operate confidently in both environments?<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> The first few years of my architecture career revolved around computer screens, hand-drafting and 3D modelling. Walking onto an active construction site for the first time was a completely different experience\u2014faster paced, more physical and full of variables you cannot fully appreciate until you are standing there.<\/p>\n\n\n\n<p>What built my confidence was spending time in construction administration on projects I had helped design. Walking the building floor by floor and seeing how details translated into built conditions gave me a much deeper understanding of sequencing, logistics and constructability. Working alongside field leaders who showed me how to navigate active construction environments safely strengthened my technical fluency and built mutual respect.<\/p>\n\n\n\n<p>Being onsite also reinforced something fundamental about construction: Everyone on a jobsite brings valuable expertise. Once I became comfortable asking questions, I realized the strongest projects are built on shared knowledge, and credibility comes from engagement and curiosity.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity has-very-light-gray-to-cyan-bluish-gray-gradient-background has-background is-style-wide\"\/>\n\n\n\n<p><strong>READ ALSO:<\/strong> <a href=\"https:\/\/www.commercialsearch.com\/news\/women-in-construction-week-when-drawings-meet-reality\/\">Women in Construction<\/a><\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity has-very-light-gray-to-cyan-bluish-gray-gradient-background has-background is-style-wide\"\/>\n\n\n\n<p><strong>Are more women gaining greater access to early-stage strategic decisions or do you still see barriers at that level of influence?<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> I am optimistic about the direction the industry is moving. Over the course of my career, I have seen more women step into leadership roles across design, construction and development. That visibility matters. When women see other women shaping projects and leading teams, it expands what feels possible for the next generation.<\/p>\n\n\n\n<p>At the same time, access to early-stage influence often comes down to initiative and persistence. To get a seat at the table, you have to raise your hand for opportunities and be ready when they come.<\/p>\n\n\n\n<p>I have been fortunate to work alongside supportive colleagues and mentors who encouraged my growth, and I try to do the same for younger women entering the industry today. Creating space for new voices and perspectives ultimately makes our teams stronger.<\/p>\n\n\n\n<p><strong>At Suffolk, early collaboration and integrated delivery are key. Does that model meaningfully shift who holds influence on a project? If so, how?<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> In traditional delivery models, influence often sits with the owner and the general contractor, particularly those determining the budget and managing risk. Decisions are frequently driven by cost pressure and market conditions, with other factors entering the conversation later in the process.<\/p>\n\n\n\n<p>Integrated delivery shifts that dynamic by bringing architects, engineers and trade partners into strategic discussions much earlier. Cross-disciplinary expertise informs decisions around cost, constructability and risk while the design is still evolving, which leads to more balanced and resilient outcomes. Our goal is to integrate the full building lifecycle to connect design, construction and project data. Our teams draw on insights from projects across the country, giving everyone clearer visibility as decisions are being made and helping teams maintain alignment from start to finish.<\/p>\n\n\n\n<p><strong>The construction industry remains relationship-driven and often male-dominated. What has relationship-building looked like for you in rooms where you may have been one of few women at the table and how has that changed over time?<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> I remember sitting in project meetings where I was both the only woman and the most junior person in the room. Those environments felt intimidating at first, but I grounded myself in a simple belief: being invited to the table meant I had a role to play. Focusing on preparation and contributing thoughtfully helped me build credibility, confidence and trust over time.<\/p>\n\n\n\n<p>As my career progressed, I\u2019ve used being the only woman in the room as a differentiator, not a disadvantage. My perspective adds value to the conversation, and I\u2019ve learned to share it with confidence.<\/p>\n\n\n\n<p>I\u2019ve built relationships beyond individual projects through organizations like ULI San Francisco, Design-Build Institute of America and The American Institute of Architects, where my network is grounded in collaboration and shared growth.<\/p>\n\n\n\n<p><strong>What kind of influence do you hope your career will have, both on the projects you deliver and on the next generation of women entering the industry?<\/strong><\/p>\n\n\n\n<p><strong>Yu:<\/strong> On projects, I want my impact to show up in both the buildings we deliver and how the teams delivering them work together. Throughout my career, I\u2019ve seen how adversarial dynamics can erode trust and limit what teams are capable of achieving.
